Rutinas de mejora estructuradas y repetibles que convierten la intención del diseño organizacional en conducta vivida.
EL KATA COMO CONCEPTO
Una secuencia practicada, no una transformación única
El término kata viene de las artes marciales, donde designa una secuencia practicada para desarrollar habilidad y criterio mediante la repetición. En la gestión se popularizó a través de Toyota: un patrón estudiado y repetible para una mejora disciplinada.
Los principios de 10X Org marcan la dirección. Los katas la hacen accionable. Se aplican en el paso Elevate del método MADE, donde lo aprendido en el mapeo, la evaluación y el diseño se convierte en cambio concreto.
Cada kata ataca una restricción concreta, como los límites entre equipos, los derechos de decisión, las interfaces, las políticas o la gobernanza, y comprueba si ampliar los mandatos (Mandate) o reducir la fricción acerca el sistema al estado elevado que se busca.
Los Elevating Katas parten de problemas, no de metodologías.
EL CAMINO DE LA ELEVACIÓN
Elévate hacia la parte superior derecha del mapa
Elevar es un movimiento deliberado hacia la derecha y hacia arriba en el mapa de Org Topologies (Org Topologies map): habilidades más amplias y mandatos de trabajo más amplios, de entregar outputs a entregar outcomes.
Un menú, no una secuencia
Los katas no se aplican de arriba abajo. Forman un menú de movimientos deliberados. El punto de partida adecuado depende de dónde estén las restricciones de la organización en el mapa.
Empieza pequeño y luego amplía
Las organizaciones suelen empezar con unos pocos katas que responden a sus retos de diseño más urgentes y luego amplían o cambian su uso a medida que acumulan aprendizaje.
No solo para software
En las organizaciones de servicios, “producto” corresponde a una oferta de servicio, un recorrido del cliente, un tipo de caso o una capacidad operativa. Los backlogs se vuelven colas de servicio; las revisiones, inspecciones del servicio.
CÓMO MANTENER SISTÉMICOS LOS KATAS
Cinco maneras en que los katas mueven todo el sistema
Los líderes no necesitan otro programa de transformación. Elige un puñado de katas y asegúrate de practicarlos con fidelidad: a medida que las rutinas se vuelven hábitos, crecen la agilidad y la resiliencia, y la cultura sigue al trabajo.
- Todo el sistema
- Un kata nunca ajusta un elemento de forma aislada: toca a la vez gobernanza, roles, eventos, prácticas y artefactos, como pide el Star Model.
- Estrategia
- Rutinas como el refinamiento multiequipo del Product Backlog o el corte vertical llevan el objetivo estratégico al trabajo diario, de modo que la estructura y los procesos siguen a la estrategia.
- Personas y roles
- Katas como Elevate Product Ownership estiran los roles más allá de sus definiciones anteriores; la práctica repetida desarrolla las habilidades que el nuevo diseño necesita.
- Conducta y cultura
- Los programas de cultura fracasan con valores abstractos. Los katas cambian el patrón de trabajo mismo, y la conducta deseada (colaboración, foco en el cliente, aprendizaje) llega con él.
- Recompensas
- Como un kata se repite, cierra su propio ciclo de retroalimentación: ciclos más cortos, mejor ajuste al producto y equipos más comprometidos premian el nuevo hábito.
Katas en el Star Model
Katalog
El Katalog agrupa los katas según los cinco elementos del diseño organizacional del Star Model™ de Jay Galbraith. Si cambias un elemento, los demás deben seguirlo. Cada kata enlaza con su descripción y con los casos de estudio que lo aplican.

El Star Model™ de Jay Galbraith enseña que una organización no es solo su organigrama ni la suma de sus políticas, sino un sistema de decisiones de diseño interconectadas que hay que tomar de forma deliberada y mantener sincronizadas.
La estrella tiene cinco elementos: los criterios de diseño organizacional derivados de la estrategia, la estructura, los procesos, las recompensas y las personas. Cuando están alineados y se refuerzan entre sí, el rendimiento se vuelve más fiable y menos accidental.
Si cambias solo uno, los demás tiran hacia atrás. Una empresa que adopta Scrum como un añadido de procesos, mientras la contratación, las recompensas y la estructura siguen igual, obtiene el resultado previsible: “Agile ha muerto”. Los katas trabajan sobre los cinco elementos, así que el cambio se vuelve sistémico.

1 EstrategiaDirección y objetivos
Criterios de diseño organizacional: Los resultados que la organización está diseñada para lograr se derivan de la estrategia y sirven de referencia para todas las decisiones de diseño.
